A Hardened Bulb Seal and 61 Square Feet of Subfloor
Short answer

A 36 foot fifth wheel arrived with a soft floor at the living room slide. The cause was a bulb seal that had hardened and stopped compressing. Repair required removing the slide room, 61 square feet of subfloor replacement, three frame crossmember repairs and full flooring replacement across 31 working days.

The complaint was a spongy spot in the vinyl plank flooring about eighteen inches inboard of the living room slide, roughly the size of a dinner plate. The owner had noticed it about five weeks earlier and had assumed the flooring adhesive had let go. That is a reasonable assumption and it is wrong more often than it is right, because vinyl plank over a sound subfloor does not feel spongy no matter what the adhesive is doing.
A 2018 model, 36 feet, triple slide, stored outdoors in an uncovered lot for most of its life and towed maybe 4,000 miles a year. The owner had bought it used two years earlier and had no service history from the first owner. That combination, no history plus outdoor storage plus a slide, is the setup for exactly this job.
This is the file. What the inspection found, what came out, what the frame looked like underneath, the actual hours by trade, and the calendar. The interesting part is not the subfloor. It is how far the water had traveled from a seal nobody had ever looked at.

What a Two Hour Inspection Actually Found
Thermal imaging with the coach closed and the interior warmed showed a cool region extending from the slide opening inboard about four feet and running roughly eleven feet along the length of the room. That was already many times larger than the spongy spot. Pin meter readings through the flooring at a grid confirmed it: 8 to 11 percent in the dry zones, 24 to 38 percent inside the mapped area.
Then the seal. With the room extended, the upper bulb seal on the outboard face was hard, cracked at intervals, and had taken a permanent flattened set across most of its length. A bulb seal works by compressing against the sidewall as the room retracts, and one that has hardened does not compress, it bridges. Water running down the sidewall in rain simply passed under it.
The other finding was the wiper seal on the floor, which had a two inch tear near the forward corner. That tear is what turned a slow entry into a direct path, because water that got past the bulb seal at the top ran down inside the room cavity and then out through the tear onto the subfloor rather than draining outside.

Getting to the Floor Means Getting the Room Out
You cannot replace subfloor under a slide opening with the room in place. The room came out, which on this coach meant disconnecting the slide drive, removing the fascia trim, supporting the room on a lift and rolling it clear. Eleven hours with two technicians, and it is the operation with the most risk in the whole job because a slide room is heavy, unbalanced and easy to damage.
Interior next. The entire cabinetry run along the slide wall, the dinette, the flooring across the affected area plus a working margin, and the lower wall panel to eighteen inches. Cabinetry gets labeled and photographed as it comes out because it goes back in, and a mislabeled cabinet run costs more time at reassembly than careful labeling costs at teardown.
With the flooring up, the subfloor read clearly. The original was five eighths inch plywood over the frame. Sixty one square feet of it had glue line delamination and separated into plies under a probe. Another twelve square feet was wet but structurally sound and came out anyway, because leaving marginal material inside a repair boundary is how a job comes back.
The Part the Owner Did Not Expect
Water that reaches a subfloor does not stop there. It runs to the low point and sits on the steel frame members underneath, and on a trailer stored outdoors within reach of coastal air, that produces real corrosion. Three crossmembers under the wet zone had surface scale with measurable section loss at the upper flange, worst directly under the slide opening where the water had pooled longest.
Two of those crossmembers were repairable: scale removed to bright metal, section loss evaluated, reinforcing plate welded to the flange, then coated. The third had lost enough of the upper flange that plating was not appropriate, and it got cut out and replaced with new material of matching section. Trailer frame welding runs $750 to $20,000 and this portion of the job sat in the lower third of that band.
The insulation in the floor cavity was the other finding. Batt insulation that had been repeatedly wet had compacted to roughly a third of its original thickness and did not rebound when dried, which means it had lost most of its insulating value and all of its ability to dry. All of it came out. The belly pan came down to do that, and while it was down we found two rodent nests, which is its own separate and unwelcome discovery.

Rebuilding in the Right Order
Frame repair and coating first, because everything else sits on it. Then new closed cell insulation in the floor cavity rather than batt, which does not absorb water and does not compact, and which costs modestly more for a substantial improvement. Then new belly pan material and sealing, with the rodent entry points closed with copper mesh and sealant while everything was open.
Subfloor next: five eighths inch plywood, cut to land on frame members with staggered joints, bedded in adhesive and mechanically fastened. Seventy three square feet total including the margin. Then the lower wall panel, the flooring across the whole room for a continuous appearance rather than a patch, and cabinetry back in from the labeled photographs.
The slide room went back on new seals throughout: upper and lower bulb seals, both side seals, and a new floor wiper. Then the room was set, timed and adjusted, and the seal compression checked along its whole length with a piece of paper drawn through the joint at intervals. That last check is what makes the difference between a repair and a repeat.
Hours, Calendar and How the Claim Went
Labor came to 164 hours: 11 room removal, 22 teardown, 18 frame and welding, 14 insulation and belly pan, 26 subfloor, 21 flooring, 19 cabinetry and reassembly, 12 slide reinstall and adjustment, and the balance in inspection, drying monitoring and finish work. Mechanical and electrical labor bills at $260 per hour and body at $210 per hour, and this job carried both.
The calendar was 31 working days. Four of those were drying time that could not be compressed, since the cavity had to reach a measured moisture content before new material went in. Six were a wait on the flooring, because the original product was discontinued and the owner chose a replacement across the whole room rather than a mismatched patch.
The claim outcome was mixed and it is worth being honest about. The carrier paid the consequential damage from the torn wiper seal as a covered sudden failure but declined a portion attributable to the hardened bulb seal as deferred maintenance, which is a defensible apportionment given there were no service records from the first owner. Roughly 60 percent of the job was covered. Owners with a dated seal service invoice in hand have a materially different conversation, and that is the actual lesson from this file.

How do I know if my slide seals are still sealing?
Press the bulb seal with a thumb along its length with the room extended. A working seal is pliable and springs back. A hardened one feels like plastic and shows a permanent flattened set. Then retract the room and draw a strip of paper through the joint at intervals: even light drag means compression, and any point where the paper slides freely is a gap water will use.
Does the slide room really have to come out to replace subfloor?
To replace subfloor under and adjacent to the opening, yes. There is no access otherwise and working around the room produces a patched floor with joints in the worst possible places. Room removal on a large slide is about eleven hours with two technicians and it is the highest risk operation in the job, because a slide room is heavy, unbalanced and easy to damage.
Why replace insulation instead of drying it?
Because batt insulation that has been repeatedly wet compacts to roughly a third of its original thickness and does not rebound when dried. It has lost most of its insulating value and, more importantly, its ability to let the cavity dry in future. We replace it with closed cell material, which does not absorb water and does not compact, for a modest cost increase.
Will insurance cover a subfloor rebuild caused by a slide seal?
